A surrogacy consulting startup: most of the cost was paperwork, not judgment

Advise a startup that wanted to make surrogacy repeatable for people doing it without a full-service agency: the go-to-market, and where AI could honestly cut the cost of surrogacy and IVF.

A good idea and a hard market. The process is mostly paperwork, the law changes at every state line, and much of what people pay for is coordination and legal hours.

Problem

Most of the hours in surrogacy are paperwork and coordination, the law changes at every state line, and the startup could not tell which costs it could honestly touch.

What we did

Sell first to people already doing it on their own, roll out one state at a time, let AI carry the drafting, packets and coordination, and put a licensed attorney on every signature and filing.

Result

A go-to-market plan built around that first customer and a state-by-state rollout, and an AI cost map the company can build against without crossing into the practice of law.
